Many leaders have good control of their own organisation.

The challenge begins when results are created by actors they do not manage.

For a commercial leader, results are influenced far beyond the sales organisation. Product, marketing, customer service, operations, suppliers and external partners all affect the customer promise, customer experience and profitability.

For an operational leader, the same applies. Suppliers, logistics partners, production, treatment and other parts of the value chain can be decisive for results without sitting in your own line.

In my own leadership roles, I have experienced how critical this interplay is. A strong sales team alone does not create results if delivery, capacity, quality, pricing or collaboration across the rest of the value chain fails.

You can outsource parts of the value chain. You cannot outsource accountability for results.

That places different demands on leadership.

When value creation happens across internal and external environments, it is not enough to follow KPIs and react when something has already gone wrong. Leadership needs a governance model that makes it possible to detect signals early, understand consequences, prioritise correctly and get the right people to act.

The less of the value chain you control directly, the more important the quality of governance becomes.

McKinsey describes the ecosystem as a central part of modern operating models, where value creation increasingly happens together with actors outside organisational boundaries. PwC, meanwhile, points to visibility, transparency and collaboration as important prerequisites for more robust value chains.

The concept is built on a simple governance logic:

Signal → Consequence → Priority → Action → Ownership → Impact

The point is not more data. The point is a shorter path from what the business sees to what leadership actually does.

For me, this is an increasingly important leadership task, both commercially and operationally. Value creation rarely follows the org chart. Governance cannot either.
